1. The origin of the "barrier" thinking

In a summary article I wrote before, "I have been doing the five years of Zhongtai: The overall review of the development of the Central Taiwan", I divided the development of the past into 5 stages.

Among them, the keywords defined in the fourth stage are "establishing a barrier." Before this time, there was a barrier in my mind.

Looking back at the internal and external environment of the Zhongtai at the time, as described in the figure above.

Because the problem broke out, it not only caused a lot of pressure on the complication of the interior of China and Taiwan, but also the negative evaluation of the business on China and Taiwan also made everyone emotional.

2. Positioning issues and solutions

In the face of the above status, in fact, we can all know that there are many problems in the senses, but we still want to be more systematic and comprehensive.

As a result, we started a large range of internal production and research interviews and external feedback collection.

After we summarize the problem and analysis, according to the center of the Central Taiwan, there are about three big interactive roles: upstream business party, end users, and downstream business parties.

1. Between the upstream business and the Central Taiwan

1) Question: The cost of communication is relatively high, the delivery quality and efficiency are low, and the docking feel is not very good

After deep analysis, we found that the cost of communication was high because there were too many communication nodes we faced, and we drew a picture:

2) Solution: Zhongtai BP mechanism & Zhongtai platform -based system construction

Faced with the above two problems, we found 2 problem solving measures:

The first is to reduce communication nodes and improve the overall communication efficiency, that is, a barrier to form a "BP mechanism".

The second is to reduce non -necessary communication and allow the system to precipitate people, that is, a barrier to form a "platform system".

① Reconstruction of communication and collaboration nodes

From a business perspective, how to reduce my communication node? The answer is one -to -one service.

In fact, it is the concept of Zhongtai BP. In fact, many people may be no stranger to this BP concept. Many departments in the company have basically set up BP characters, such as HRBP and financial BP.

Setting BP for business settings for business should be able to solve the business with Zhongtai 1V1. However, there is another difference between Zhongtai and HR and finance, that is, the cost of internal docking is also very high, because the product domains inside the Central and Taiwan are actually very professional, such as payment, finance, logistics, marketing, and so on.

Therefore, for business BP (the first identity), sometimes it is difficult to achieve the internal global COVER. then what should we do? Only the person in charge of the project product (the second identity) can be set to achieve the implementation of the products in various domains inside the platform in the horizontal collaboration.

The setting of the above BP does not mean new personnel, but just make people have multiple identities.

Zhongtai itself provides transaction capabilities and spans all life cycles across user transactions. Once a problem is encountered, the relationship with Zhongtai is a high probability.

The product resources of Zhongtai itself are scarce, and some of our posts are basically one person, or even half.

Then, it is easy to cause serious hotspot problems, which leads to the containment of the product's energy, which will affect the efficiency of more other things.

2) Solution: Introduce the role of product operation, tools are empower to operation

From the perspective of China -Taiwan production and research, how to reduce consultation and interference?

For the above questions, we find the idea of ​​understanding:

It is necessary to add nodes at the organizational level, recruit product operation characters, and form a "buffer zone" barrier.

Product operation roles need to play two functions:

One is the role of gathering information, filtering, and transforming information from the outside to the inside, and improves the effectiveness of the processing information of production and research;

The other is from the inside to the outside. It plays the role of precipitating problems and promoting training users, enhances the problem of upstream self -service solutions, and reduces problems to Zhongtai.

In addition, in addition to solving online problems, product operation roles will also lead to the establishment of various docking SOPs, making the problem transfer mechanism more orderly.

In the process, the product needs to spend some resources, make some small tools, and empower operations to improve the efficiency of solving problems.

3. Zhongtai and downstream (non -production systems, such as customer service, big data, finance)

The two types of users who deal with the above and Taiwan will actually be more apparent. One of the "most important" business parties and one of the "user first" users will be delivered.

In fact, there are another type of users. It is difficult for us to notice them because they are non -production systems and will not affect user transaction processes to a certain extent.

However, they do also serve many business users within the company. For example, customer service, big data, finance, etc.

What problems will there be between Zhongtai and them?

1) Question: The scattered business data of Zhongtai will cause a multi -point docking of downstream and upstream business, high cost, and poor data unity.

Because they are in the downstream, many times, they do not have much voice, so in the process, they will slowly accept a lot of status quo. They do not mention the upstream needs or need upstream.

You think that in the environment of Zhongtai itself, there is no time to do internal construction, and there will be no more energy spending on a lower reaches system infrastructure.

The most intuitive result of the above is the business scenario that needs to be sealed in the bottom of the downstream. One pair needs to solve the problem.
